Revenue leakage audit and CRO

Before you buy more traffic, it is worth finding the revenue you have already paid for and never collected. Most businesses can recover a meaningful share of what they are currently losing without spending another rupee on media, and the recovery is usually faster and cheaper than the acquisition.

This is a forensic walk from impression to paid invoice. Every step where a buyer is lost gets quantified in rupees and ranked, so the sequence of fixes follows the money rather than whoever shouts loudest. It is the most useful thing we do first, and the reason our audit is free: if the leaks are small, you should know that before hiring anyone.

Where the money actually leaks

In a typical first pass, the losses cluster in five places. Rarely is the creative or the traffic the culprit.

Speed to lead

A large share of enquiries go cold purely because the first response takes longer than an hour. The buyer has already contacted three competitors and committed to whoever answered first. Nothing about the marketing was wrong. The handoff was.

Tracking gaps

Conversions that are misattributed or invisible entirely, so budget is allocated against a picture that does not match reality. Money moves toward campaigns that look efficient rather than campaigns that produce customers.

Funnel drop-off nobody instrumented

A specific step quietly loses most of the traffic that reaches it. A pincode field, a delivery estimate, a mandatory account creation, a form that fails silently on mobile. It never shows up as an error because technically nothing broke.

Offers that do not earn the click

The landing page restates the advertisement rather than advancing the decision. No pricing, no proof, no clear reason to act now, and a call to action that asks for more commitment than the visitor is ready to give.

Abandoned recovery

Carts, part-completed forms and unanswered quotes with no recovery sequence at all. These are buyers who identified themselves and were then left alone, which is the cheapest revenue in any business.

What we actually do

The audit produces the list. The work below is how each item gets closed, in the order the rupee values dictate.

Funnel forensics

Step by step measurement from impression through to paid invoice, with drop-off quantified at every stage. We instrument the steps nobody instrumented, which is usually where the largest single loss is hiding.

Speed to lead automation

Routing, alerting and automated first response so no enquiry sits unanswered. Then measurement of actual first reply time, daily, because a promise nobody measures reverts within a fortnight.

Landing page and offer work

Rebuilding the pages that receive paid traffic around a single decision, with the objections answered in the order buyers raise them, and a call to action proportionate to their readiness.

Structured A/B testing

Tests with a stated hypothesis, a pre-agreed win condition and enough traffic to reach significance. We will tell you when your volume cannot support a test, rather than run it anyway and read noise.

Session replay and heatmaps

Watching real sessions at the steps the data flags. Quantitative analysis tells you where people leave; replay tells you why, and the two together are considerably more useful than either alone.

Form and checkout repair

Field reduction, validation and error handling, mobile behaviour, autofill, and removal of any requirement that exists for internal convenience rather than for the buyer.

Recovery sequences

Abandoned cart, abandoned form and unquoted enquiry sequences across email and WhatsApp, tied back into the CRM so recovered revenue is attributed rather than assumed.

How the engagement runs

01 The forensic audit

Seven to ten days across analytics, ad accounts, CRM, site behaviour and response times. Every leak quantified in rupees and ranked by size. Free, and yours to keep whether or not you hire us.

02 Close the largest leaks first

We start at the top of the ranked list. In most engagements the first two or three fixes pay for the work several times over, which is why this phase comes before any increase in spend.

03 Instrument and test

Testing programme established on the pages that carry the most revenue, with results documented so learning accumulates rather than evaporating.

04 Monitor and maintain

Leak monitoring built into the monthly reporting, because funnels degrade quietly every time the site, the offer or the team changes.

What you get

A ranked leak register with a rupee value against every finding, which is yours permanently regardless of what you decide.

Measured first response times, reported daily rather than promised once.

Rebuilt landing pages and forms for the journeys carrying the most revenue.

A documented testing programme with hypotheses, results and decisions recorded.

Recovery sequences live across email and WhatsApp, with recovered revenue attributed in the CRM.

Leak monitoring in the monthly report, so regressions are caught in weeks rather than discovered in a year.

Who this is for

Worth doing when

You already have traffic and enquiries but the revenue does not match the activity. This is the cheapest work in the entire practice, because you are recovering demand you have already paid to create.

Probably not yet when

You genuinely have no traffic. There is nothing to leak, and the money is better spent creating demand first. We would rather tell you that than run an audit that finds very little.

A common mistake

Fixing the smallest leaks first because they are the easiest. The ranked register exists to stop that, since the largest single loss is usually in a step nobody thought to measure.

Questions we get about this

It varies enormously with how well instrumented the funnel already is, so we will not quote you a headline figure before looking. The audit gives you a specific number for your business within ten days, and if that number is small we will tell you so.

Yes, and the findings are yours to keep and act on with anyone, including your existing team. About a quarter of the time the honest recommendation is that you fix something internally rather than hire us. That costs us revenue and buys a reputation.

For structured A/B testing, yes, statistical significance needs volume. For everything else on this page, including speed to lead, tracking repair and form fixes, no. Low traffic sites often have the largest proportional leaks precisely because nobody has looked.

Both. The audit finds and ranks them; the engagement closes them. If you would rather your own team implemented the fixes, we specify them precisely enough for that and verify the work afterwards.

We will say so. Slow response, weak follow-up and poor qualification are the most common findings in the entire audit, and none of them are marketing problems. Telling you that is more useful than selling you more traffic to pour into the same gap.
